This shift is creating a volatile environment for service providers. Sandeep Kalra, CEO of Persistent Systems, reported that clients are increasingly demanding the same volume of work for 25% to 30% less cost. This pricing pressure is forcing a pivot toward outcome-based pricing and performance-linked contracts, where payment is tied to results rather than hours worked. According to TCS CEO K Krithivasan, approximately 80% of contracts within the finance, HR, and business services segments have already transitioned to outcome performance measures.
The Collapse of the Pyramid Model
For decades, the Indian IT sector operated on a "pyramid model," which relied on employing vast numbers of entry-level engineers to handle basic coding and maintenance. These firms billed clients by the hour, turning a profit on the scale of their workforce. However, the emergence of AI coding agents has automated these foundational tasks, stripping away the competitive advantage of a massive, low-cost labor pool.
This transition transforms the industry from an "input-based" model to an "output-based" one, fundamentally changing how value is calculated and billed. When AI allows a task to be completed significantly faster, the provider earns less revenue under traditional models unless they can secure new work to fill the gap. This dynamic leads to revenue deflation and threatens the long-term viability of entry-level hiring in India.
Industry Implications
The human cost of this transition is already appearing. TCS recently laid off approximately 12,000 employees, representing about 2% of its workforce. While the company's CEO attributed these cuts to skill mismatches rather than AI specifically, the move highlights the growing instability of traditional roles. Jimit Arora, CEO of Everest Group, described the current state as a "desperate market" for service providers, noting that the odds are now heavily skewed in favor of the clients.
