Box CTO: AI Agent Infrastructure Now Has a Half-Life of Months

The foundational tools used to build AI agents are becoming obsolete almost as quickly as they are deployed. Ben Kus, the CTO of Box, recently warned that the "half-life" of agent infrastructure has shrunk to a matter of months.

Speaking at the AI Engineer World's Fair 2026 during a session titled "The Half Life of Agent Infrastructure," Kus highlighted a cycle of rapid obsolescence. He suggests that the architectural patterns and frameworks developers rely on today may be redundant or inefficient within a single business quarter, creating a volatile environment for engineering teams.

The Infrastructure Treadmill

This volatility is driven by a landscape where orchestration frameworks—such as LangChain, CrewAI, and AutoGen—and core model capabilities evolve on a weekly basis. The introduction of native tool-use and expanded long-context windows often renders previous infrastructure layers unnecessary. When a model can natively handle a task that previously required a complex external orchestration wrapper, the surrounding infrastructure becomes technical debt overnight.

This creates a "treadmill" effect for developers. Teams often find themselves spending more time migrating to the latest framework or updating their stack to accommodate new model behaviors than they do building actual product features. The speed of change means that a system optimized for a model released six months ago is likely suboptimal for the current state of the art.

The Risk of Building on Sand

For startups and enterprises, this rapid decay means that rigid dependencies on specific frameworks are a strategic liability. Building deeply integrated systems on a single, proprietary, or rigid orchestration layer risks "building on sand," where a shift in the underlying model's capabilities can collapse the utility of the entire agentic logic.

To mitigate this, the industry is seeing a necessary shift toward modular, model-agnostic architectures. By decoupling the agent's core logic from the specific infrastructure used to execute it, companies can swap out components—such as switching from one orchestration framework to another or upgrading a model—without rewriting the entire system from scratch.

What to Watch

As the industry moves toward this modularity, the focus is shifting away from "all-in-one" frameworks and toward lightweight, interoperable standards. The primary challenge remaining is whether a standardized layer for agent communication can emerge fast enough to stabilize the infrastructure cycle. Until then, engineers must prioritize flexibility over optimization, accepting that any infrastructure choice made today is likely temporary.
