JD.com to Deploy 3 Million Robots in Massive Supply Chain Automation Push

The e-commerce giant is betting on embodied AI and domestic chips to build a fully autonomous logistics ecosystem.

JD.com is launching an aggressive five-year initiative to fully automate its supply chain, marking one of the largest deployments of physical AI in history. The move signals a strategic shift from isolated warehouse automation toward a completely autonomous, end-to-end logistics network.

To achieve this scale, JD Logistics plans to procure 3 million robots, 1 million unmanned vehicles, and 100,000 delivery drones. Central to this rollout is the new "Wolf Robot" series, which includes units engineered to operate in extreme environments with temperatures as low as -20 degrees Celsius. According to Liu Lige, head of embodied intelligence robots at JD Logistics, the Wolf Robot system is designed to pick, sort, transport, and deliver goods with minimal human intervention.

The Push for Embodied AI

This expansion is driven by the pursuit of "embodied AI"—the integration of artificial intelligence into physical bodies. While digital AI has advanced rapidly, high-quality interaction data from the physical world remains scarce globally. To bridge this gap, JD aims to collect more than 10 million hours of real-world operational data to train its models.

Supporting this computational demand is a strategic partnership with Moore Threads. Together, they will build a massive computing cluster powered by 100,000 domestic chips, reducing the company's reliance on foreign hardware while accelerating AI training. To maintain this fleet, JD plans to establish more than 80 "RoboBase" hubs across China dedicated to robotics research and maintenance.

Industry Implications and Workforce Shift

By vertically integrating its own hardware, domestic chipsets, and proprietary operational data, JD.com is attempting to create a self-sustaining AI ecosystem. This transition moves the industry beyond simple automation and toward a model where the entire movement of goods is managed by machine intelligence, potentially setting a new global benchmark for logistics efficiency.

However, the scale of automation poses a significant challenge to JD's current workforce of approximately 700,000 delivery and logistics personnel. To mitigate potential job losses, founder Liu Qiangdong has introduced the "Nirvana Plan." This program is designed to retrain frontline workers, transitioning them from manual labor into technical roles such as robot maintenance and system oversight.

As the five-year rollout begins, the industry will be watching whether the domestic chip cluster can match the performance of global competitors and if the "Nirvana Plan" can successfully pivot a massive workforce into technical roles. The success of the Wolf Robot series in extreme climates will also determine if JD can maintain seamless operations across China's diverse geographic regions.
