PetSmart Boosts Salon Bookings 22% With AI-Powered Personalization
The retailer replaced manual marketing calendars with reinforcement learning to optimize engagement for 80 million loyalty members.
PetSmart has achieved a 22% increase in incremental grooming salon bookings by replacing traditional marketing calendars with an AI-driven decisioning system. This shift to automated, individual-level optimization also triggered a 13% lift in autoship transactions.
To drive these results, PetSmart deployed a system utilizing reinforcement learning to target its loyalty program, which comprises more than 80 million members. Rather than sending uniform email blasts, the AI automatically tests thousands of combinations of subject lines, promotional offers, and delivery times tailored to each specific customer. The technical infrastructure relies on Databricks for the management of first-party customer data and Hightouch to execute the live marketing actions.
From Calendars to Orchestration
For years, PetSmart relied on a manual, data-driven approach where marketing teams selected offers and timing based on a corporate calendar. Bradley Breuer, PetSmart’s Senior Vice President of Marketing, noted that while these decisions were thoughtful, they were limited by the number of variables a human could realistically evaluate at once.
This transition follows a 2024 relaunch of the company's Treats Rewards program, which significantly expanded PetSmart's first-party data foundation. By integrating this data into an AI-orchestrated model, the company moved away from static campaigns toward a system that identifies the most likely candidates for grooming services in real time.
The Impact of Objective-Based Marketing
This case highlights a broader shift in retail strategy: the move from "campaign-based" thinking to "objective-based" orchestration. In this model, marketers no longer dictate the exact message for every segment; instead, they establish guardrails and goals, allowing the AI to determine the optimal treatment for each user.
Tejas Manohar, co-CEO of Hightouch, explained that marketing teams can now provide an "action space" of potential offers while the system figures out the most effective delivery method. This allows for a level of hyper-personalization at a scale of 80 million members that would be impossible for human teams to manage manually.
Future Outlook
As PetSmart continues to integrate AI into its customer journey, the company is demonstrating how first-party data can be used to drive specific operational outcomes, such as filling salon appointments. Industry observers will likely watch whether this objective-based model can be scaled across other service categories or if the lift in autoship transactions suggests a broader halo effect on general retail spending. For now, the integration of Databricks and Hightouch serves as a blueprint for retailers looking to move beyond basic segmentation into true individualization.
