Engineering teams are increasingly prioritizing high-quality onboarding documents and optimized workflows specifically to support AI coding agents. To optimize these agents, teams are implementing dedicated onboarding files such as AGENTS.md, CLAUDE.md, or GEMINI.md. These documents provide agents with essential technical stacks, build commands, and operational constraints to reduce errors. This movement coincides with a massive surge in AI adoption; according to a Google report on the state of AI-assisted software development, AI adoption has reached 90% of organizations.

The Cost of Inconvenience

For years, industry bodies like DORA have advocated for small-batch work and robust test automation to reduce risk and increase delivery speed. Despite these known benefits, many organizations resisted implementing these changes for human developers, often citing the inconvenience of restructuring workflows.

However, the technical requirements for AI agents have changed the calculus. Because agents struggle with large changesets and slow feedback loops, the very practices that were deemed "too inconvenient" for humans—such as fast test suites and small-batch workflows—have become essential for machine throughput. Management is now prioritizing these improvements not to aid the developer, but to ensure the AI can operate effectively.

A Signal of Organizational Priorities

This trend suggests that the primary bottleneck for software quality was never a lack of technical solutions, but a lack of management will. By solving these systemic problems for AI agents, companies are inadvertently proving that the improvements previously labeled as "impossible" for human developers were always achievable.

As The New Stack notes, the eagerness of organizational leaders to please machines where they were previously reluctant to solve problems for developers is a "telling signal." It indicates that productivity standards are often only enforced when the throughput of a machine is at stake, rather than the well-being or efficiency of the human workforce.

The Path Forward

As agentic tools become more integrated, the industry must decide if these newfound standards will be extended back to the humans who oversee them. While the creation of AGENTS.md files solves a machine's need for context, the underlying issue remains a historical gap in how organizations value developer experience. The next phase of adoption will reveal whether these productivity gains are viewed as a benefit for the entire engineering team or merely a requirement for the software that is replacing traditional workflows.
