Wizards of the Coast expands print-to-demand model for Secret Lair

A 24-hour order window aims to eliminate instant sell-outs and curb scalping for high-demand releases.

Wizards of the Coast is expanding a "print-to-demand" sales model for its Secret Lair releases to ensure fans can purchase high-demand products without facing immediate sell-outs. The company will continue utilizing a limited 24-hour order window for specific drops following a successful trial with the Hatsune Miku Commander deck.

According to Polygon, the policy was implemented in response to negative feedback regarding the Goblin Storm drop, which sold out almost instantly. Under the new system, any customer who places an order within the designated 24-hour window is guaranteed a product. Matthew Hodgins, the head of Secret Lair, stated that the trial "did exactly the job we wanted it to do," noting that the primary goal was ensuring that anyone ordering within the window would receive their deck.

The Logistics of Demand

Secret Lair consists of limited-edition Magic: The Gathering cards featuring unique artwork or external collaborations. Historically, the extreme scarcity of these drops led to products vanishing in seconds, fueling a secondary market dominated by scalpers and leaving many players frustrated. By shifting to a demand-based window, Wizards of the Coast is attempting to decouple the release of high-profile art from the stress of a digital "land grab."

However, this availability comes with a trade-off in delivery speed. Fulfillment is split into two stages: pre-printed sets are shipped immediately, while remaining orders are handled as backorders. This second phase can take months, with some estimates for fulfillment extending into 2027. Hodgins acknowledged that the backorder process is a friction point, stating that while it will "take time to solve," the company agrees the experience "should be better" and is actively working on improvements.

Industry Implications

This shift represents a significant pivot away from traditional scarcity-driven sales models for high-profile collectibles. By guaranteeing product availability for genuine fans, Wizards of the Coast is prioritizing customer accessibility over the artificial urgency that typically drives immediate sell-outs. While this reduces the power of scalpers, the reliance on long-term backorders creates a new challenge in managing customer expectations regarding shipping timelines.

What's Next

Wizards of the Coast plans to test the 24-hour order window again with the upcoming Secret Lair Commander Deck: Odds and Ends. The company will continue to monitor how this model affects both customer satisfaction and production logistics as it seeks a sustainable balance between the exclusivity of Secret Lair and the accessibility of its products.
